The conversation around learning in the flow of work has matured however execution still lags. Many organisations have embedded learning into platforms, workflows and systems, yet engagement remains inconsistent and retention fragile. The missing link is not access. It’s experience.
If learning is to truly live in the flow of work, it must be designed not just for convenience but for the way the human brain actually learns, retains and applies knowledge under real-world conditions.

Most workplace learning fails for predictable reasons:
It overloads cognitive capacity

This creates a familiar pattern: high completion, low capability shift. To move forward, we need to reframe learner experience through three lenses:

This shifts learning from consumption to activation: a critical distinction. This is where many organisations underperform, offering generic content to highly specific human needs. When learning feels disconnected from an individual’s day-to-day reality, the brain deprioritises it. When it feels immediately useful, the brain leans in. Emotion is not a “soft” lever, it is the entry point to attention and retention.
Learning only creates value when it changes behaviour. Yet most programs stop at awareness. From a neuroscience and behavioural perspective:
Behaviour change requires cue → action → reward loops
Habits are formed through repetition in context, not isolated training
Reflection and feedback strengthen neural pathways linked to performance

The future of learner experience is not more content libraries, it’s adaptive, personalised ecosystems. In practice, this means:

Role-specific learning pathways aligned to real work scenarios (e.g. member advisory conversations, policy interpretation, stakeholder engagement)
Introduction of bite-sized, just-in-time learning assets accessible within existing systems and workflows
Embedding decision-support tools and frameworks to guide employees in real time
This represented a move away from “training events” towards a continuous learning ecosystem, where capability is built progressively through experience, not episodically through courses.
What makes this approach effective is its alignment with how adults actually learn and perform:
Learning embedded in real tasks reduces cognitive overload and increases relevance
Immediate application strengthens neural encoding and retention
Social learning activates attention and meaning-making, increasing engagement
Repetition in context supports habit formation and behavioural consistency
Rather than asking employees to remember later, the system supports them to perform better now, a subtle but powerful shift.
The Outcome
While outcomes in these environments are often multi-factorial, the impact of this shift is typically seen in:
Improved consistency and confidence in member-facing interactions
Faster onboarding and ramp-up of new employees
Increased responsiveness to change without requiring large-scale retraining
Most importantly, learning becomes invisible but impactful, integrated into how work gets done, rather than sitting alongside it.
The Insight
The AICD example reinforces a critical point for L&D leaders: Enhancing learner experience is not about making learning more engaging in isolation, it’s about making it inseparable from performance.

Map learning to critical performance moments:

Making a strategic decision
Design learning around these moments, not around topics. This ensures learning shows up exactly when the brain is most receptive, when it needs to act.
2. From Content to Cues
Embed behavioural triggers into workflows:
Pre-meeting prompts
Decision checklists
Reflection questions post-action
These act as cognitive scaffolding, reducing mental load while improving execution quality. Over time, they help hardwire better habits.
3. From Completion to Capability
Redefine success metrics:
Measure behaviour change and performance outcomes, not just participation
Track application frequency and quality
Use leaders as accountability partners in the learning process
This reframes learning from an activity to an outcome.
One of the most overlooked elements in learner experience is the role of leaders.
Neuroscience and organisational research consistently show:
Behaviour is shaped more by social context than formal learning
Leaders influence what is prioritised, practised and reinforced
To enhance learner experience:
Equip leaders with simple coaching frameworks
Embed learning conversations into existing rhythms (1:1s, team meetings)
Position leaders as active participants, not passive sponsors
Without this, even the most well-designed learning experiences will struggle to translate into sustained capability. With it, learning becomes part of the cultural fabric.
Learning in the flow of work is often positioned as a technology challenge. It isn’t. It’s a design challenge, grounded in human behaviour.
